How We Build Software: Our Development Process From Discovery to Launch

We take the opposite approach. This article is a complete walkthrough of how we build software at ZTABS: every phase, every deliverable, every tool, and the people involved at each stage. Why Process Matters More Than Talent
A team of brilliant engineers with no process will deliver late, over budget, and full of bugs. A disciplined team with a clear process will ship predictable, high-quality software — every time. Process is the difference between a project that succeeds and one that implodes despite talented people working hard.
Our process has been refined across hundreds of projects for startups, mid-market companies, and enterprise clients. It is not rigid — we adjust timelines and emphasis based on project complexity — but the phases and checkpoints remain consistent because they work.
Here is what those phases look like.
Phase 1: Discovery and Strategy (1 to 2 Weeks)
Every project starts with listening. Before we write a single line of code or sketch a wireframe, we need to understand the problem deeply enough to solve it well.
What Happens
- Stakeholder interviews. We talk to everyone who has a stake in the project — founders, product managers, customer support leads, end users when possible. Each person sees a different facet of the problem.
- Market and competitive research. We analyze competitors, identify gaps, and understand what users in your market already expect. This prevents us from building something that ignores existing standards or misses obvious opportunities.
- Requirements gathering. We document functional requirements (what the system should do), non-functional requirements (performance, security, scalability targets), and constraints (budget, timeline, regulatory).
- User persona development. We define the primary and secondary users, their goals, pain points, and the contexts in which they will use the product.

Why This Phase Exists
Skipping discovery is the single most expensive mistake in software development. Every dollar spent here saves ten or more in development. Projects that begin with clear requirements and defined scope stay on budget 70 percent more often than those that skip straight to design or code.
Phase 2: Architecture and Planning (1 to 2 Weeks)
With requirements in hand, we make the foundational technical decisions that will shape the entire build.
What Happens
- Technology stack selection. We choose languages, frameworks, databases, and infrastructure based on the project's specific needs — not based on what is trendy. A React and Node.js application with PostgreSQL solves different problems than a Python and Django system with MongoDB. We match the stack to the requirements.
- System architecture design. We define how the major components of the system communicate. Monolith or microservices? REST or GraphQL? Server-rendered or single-page application? Each decision is documented with its rationale.
- Data modeling. We design the database schema, define entity relationships, and plan for the data volumes and access patterns your application will encounter.
- Sprint planning. We break the project into two-week sprints, assign priorities to features, and create a release roadmap. You see exactly what gets built and when.
- Infrastructure planning. We decide on hosting (AWS, Vercel, GCP), CI/CD pipeline configuration, staging and production environments, and monitoring tools.

Phase 3: UI/UX Design (2 to 4 Weeks)
Design is not decoration. It is the primary way users experience your product, and bad design kills adoption faster than bad code.
What Happens
- Wireframing. Low-fidelity wireframes map out every screen and interaction. These are intentionally rough — the goal is to validate layout and flow before investing in visual polish.
- User flow mapping. We trace every path a user might take through the application: sign up, complete a task, recover from an error, upgrade their account. Every flow is documented and reviewed.
- Prototyping. Interactive prototypes in Figma let you click through the application before any code is written. This is the cheapest time to discover that a workflow is confusing or a feature is unnecessary.
- Design system creation. We build a component library — buttons, forms, cards, navigation patterns — that ensures visual consistency and speeds up development. Every component is designed in multiple states (default, hover, active, disabled, error).
- Usability testing. We test prototypes with real users (or close proxies) and iterate based on their feedback. Watching someone struggle with a flow you thought was intuitive is humbling and invaluable.

Phase 4: Development Sprints (6 to 16 Weeks)
This is where the product takes shape. Development happens in two-week sprints, each one producing a working, testable increment of the software.
What Happens in Each Sprint
- Sprint planning (day 1). The team selects items from the backlog for the sprint based on priority and capacity. You know exactly what will be built in the next two weeks.
- Daily standups (15 minutes). Each developer answers three questions: what did I do yesterday, what am I doing today, and what is blocking me. These keep the team synchronized and surface problems early.
- Development. Engineers write code, create pull requests, and review each other's work. Every pull request requires at least one peer review before it can be merged. We enforce coding standards, test coverage minimums, and documentation requirements.
- Continuous integration and deployment. Every merge to the main branch triggers automated tests and, if they pass, deployment to a staging environment. You can see progress in real time.
- Sprint demo (last day). We demonstrate everything built during the sprint to your team. You see working software, not slide decks. Feedback from demos directly shapes the next sprint's priorities.
- Sprint retrospective. The team reviews what went well, what did not, and what to improve. This is how our process gets better project over project.
Development Standards
- Code reviews: Every pull request is reviewed by at least one other developer before merge. We check for correctness, readability, performance, and security.
- Test coverage: We target 80 percent or higher test coverage for business logic. Critical paths (authentication, payments, data processing) get closer to 100 percent.
- Documentation: Code is documented inline. APIs are documented with OpenAPI/Swagger. Architecture decisions are recorded in ADRs.
- Branch strategy: We use GitHub Flow — feature branches off main, pull requests for all changes, automated checks before merge.

Phase 5: Quality Assurance (Ongoing Plus 2 Dedicated Weeks)
Testing is not a phase that happens at the end. It is woven into every sprint. But we also dedicate two focused weeks before launch for comprehensive testing.
Ongoing Testing (During Development)
- Unit tests written by developers alongside their code. These verify that individual functions and components work correctly in isolation.
- Integration tests that verify components work together — API endpoints return the right data, database queries produce correct results, services communicate properly.
- Code review catches logic errors, security vulnerabilities, and performance issues before code reaches the main branch.
Pre-Launch Testing (2 Weeks)
- End-to-end (E2E) testing. Automated tests that simulate real user journeys through the entire application, from signup to checkout to account deletion.
- Performance testing. Load testing with tools like k6 or Artillery to verify the application handles expected traffic. We test at 2x to 3x your projected peak load to build in headroom.
- Security audit. Automated vulnerability scanning (OWASP ZAP, Snyk) plus manual review of authentication, authorization, data handling, and API security. For applications handling sensitive data, we recommend a third-party penetration test.
- Cross-browser and device testing. We test on Chrome, Firefox, Safari, and Edge, plus iOS and Android for mobile-responsive applications.
- Accessibility testing. WCAG 2.1 AA compliance testing to ensure the application is usable by people with disabilities.

Phase 6: Launch and Deployment (1 Week)
Launch is a controlled, methodical process — not a dramatic event. By the time we reach this phase, the application has been running on staging for weeks and has been thoroughly tested.
What Happens
- Staging verification. Final round of smoke testing on the staging environment, which mirrors production exactly.
- Production deployment. We use zero-downtime deployment strategies (blue-green or rolling deploys) to ensure no interruption for existing users.
- DNS and domain configuration. SSL certificates, domain routing, and CDN setup for optimal performance.
- Monitoring setup. Application performance monitoring (APM), error tracking, uptime monitoring, and alerting configured so we know about problems before users report them.
- Load testing in production. We verify that the production environment handles expected traffic patterns.
- Rollback plan. Every deployment includes a documented rollback procedure in case of unexpected issues.

Phase 7: Post-Launch Support (Ongoing)
Launching is not the finish line. The first weeks and months after launch produce the most valuable data about how your product actually performs in the real world.
What Happens
- Bug fixes. We prioritize and resolve issues found by real users, typically within 24 hours for critical bugs and within one sprint for non-critical ones.
- Performance optimization. Real-world usage patterns reveal bottlenecks that testing could not predict. We monitor and optimize continuously.
- Feature iterations. User feedback and analytics data drive the next round of feature development. This is where the product starts to mature.
- Analytics review. We track key metrics — user adoption, feature usage, conversion rates, error rates — and use them to inform product decisions.
- Security updates. Dependencies are kept current, and security patches are applied promptly.
Support Tiers

How We Communicate Throughout the Project
Transparent communication is as important as the technical work. Here is how we keep you informed at every stage.
- Weekly status updates. A written summary every Friday covering progress, blockers, decisions needed, and the plan for the following week.
- Sprint demos. Every two weeks, we show you working software and gather feedback.
- Dedicated Slack channel. Real-time communication with the team for quick questions and decisions. We respond within four hours during business hours.
- Project dashboard. Live access to the project board (Linear or Jira) so you can see task status, sprint progress, and the backlog at any time.
